Improving my fan

Howdy people, I can't stand the heat, so my latest project was to craft a leather fan. I'm happy with it visually, but not practically. I have two main issues : the plywood (couldn't find ~5mm "raw" wood anywhere) got softer after the cut. As you can see on pic 3, i also tried a bland version, without patterns, and this one was muuuuch less bendy than the other one. Now, I'd like to understand why, so I can play around that. For my first draft, I lasercut it before varbishing it. the leather part, a half circle, doesn't match the spread of the fan stems. As you can see on pic 1, a discreoancy is slowly creeping in, from one side to the other.
