Bathroom tiles repair?

Hi all, I recently noticed cracking in the grout lines in our guest shower cubicle. For what I thought would be a simple remove and repair seems a lot bigger now. As I removed the grout, the tiles were loose and came off without much force. The area behind seems quite moist and the board is soft in some places. The shower/bathroom was fitted about a decade ago and I was expecting wear and tear but it seems to be more than that. I would appreciate any suggestions as to our next steps? Is it best to remove the board on that area and redo? Or remove the entire shower unit and check?
